What genuinely changed
Three things, and they matter.
Zero-click results grew. AI Overviews answer a large share of informational queries without a click. Rankings can hold while traffic falls, which is disorienting if you only watch positions.
Citation replaced ranking on some queries. When an assistant synthesises an answer, it names a few sources. There is no position two. You are referenced or you are not.
Entities matter more than strings. These systems reason about things and relationships rather than matching keywords. Being a clearly defined entity, consistently described everywhere, now carries real weight.
What did not change, which is most of it
- ✓Crawlability and indexation. If a machine cannot read the page, nothing else applies.
- ✓Site speed and mobile experience.
- ✓Genuine expertise. Thin content ranked badly before and is now also ignored by answer engines.
- ✓Links and mentions from credible sources.
- ✓Matching search intent. Still the thing most sites get wrong.
- ✓Internal linking. Still the most under-used free lever available.
Anyone telling you SEO is dead is selling a new service. The fundamentals moved very little.
How strategy should shift
Weight toward commercial intent
Informational queries are the ones AI answers absorb. "What is a CRM" may never send you traffic again. "CRM implementation agency in Gurugram" still will, because the searcher wants a supplier, not a definition. Shift content investment toward the queries where a click is the point.
Write for extraction
Lead each section with a direct answer that survives being lifted out of context. This helps featured snippets, AI citations and impatient humans simultaneously, which is a rare case of one change serving three audiences.
Build the entity, not just the pages
Consistent name and description across your site, Google Business Profile, LinkedIn and directories. Organisation schema. Third-party mentions. This is the work that makes a model confident about who you are.
Measuring when clicks fall
If impressions hold and clicks drop, you are likely being absorbed into AI answers. That is not necessarily failure, but it changes what you report on. Add these:
- ✓Branded search volume, which tends to rise with AI visibility
- ✓Referral traffic from AI assistants in analytics
- ✓Manual citation checks against your priority queries, monthly
- ✓Conversion rate of the organic traffic you do get, which usually improves as casual researchers stop clicking
What we would do first
- 1Fix technical foundations. Our technical SEO checklist is the list we use.
- 2Confirm AI crawlers are not blocked in robots.txt.
- 3Restructure top pages to lead with direct answers.
- 4Shift new content toward commercial and comparison queries.
- 5Work on entity consistency and third-party mentions, covered in our GEO guide.
All of it is in scope on our SEO, AEO and GEO page.
Frequently asked questions
Is SEO still worth it with AI search?
Yes, with a shift in emphasis. Informational traffic is being absorbed by AI answers, while commercial and transactional queries still click through. Weight your investment toward the latter.
Will AI Overviews kill organic traffic?
They reduce it on informational queries. Traffic on commercial queries has held up considerably better, because someone comparing suppliers wants to see the suppliers.
Should I block AI crawlers?
It is a genuine trade-off. Blocking protects content from training use but removes you from answers where you could be cited. Most marketing-led businesses benefit from visibility.
